Most KPIs measure the wrong things and drive bad behaviour. Here's how to choose metrics that actually improve performance.

The monthly leadership meeting ritual hasn't changed in three years.

Finance presents a 23-slide deck with 47 KPIs colour-coded red/amber/green. Everyone nods seriously. Nobody asks challenging questions (the meeting is already running over). You commit to "watch the trends" and "dig into the red metrics."

By next month's meeting, you've forgotten what half the metrics measured.

Meanwhile, your Head of Sales is privately tracking 3 metrics in a spreadsheet. Those 3 metrics drive every decision she makes. She's the most effective leader in your company.

Welcome to the KPI paradox: More measurement does not equal better management.

The Measurement Crisis in Mid-Market Firms

The Data Deluge:

UK mid-market firms in 2025 swim in data:- Financial systems (Xero, QuickBooks, Sage) track 200+ financial metrics- CRMs (Salesforce, HubSpot) measure dozens of sales/marketing KPIs- Project management tools (Asana, Monday, Jira) capture productivity metrics- HR systems (BambooHR, Personio) monitor people analytics- Website analytics (Google Analytics) provide 300+ metrics- Social media platforms each offer their own dashboards

The Selection Problem:

Which metrics actually matter?

Most mid-market firms solve this by:-Option A: Track everything (leads to paralysis and ignored dashboards)-Option B: Track nothing systematically (leads to decision-making by gut feel)-Option C: Track whatever the software defaults to (leads to optimising irrelevant metrics)

None of these work.

The 2025 Reality:

Research from Oldfield Advisory's 2025 SME growth study identifies five critical KPI categories for mid-market success:1. Profitability metrics2. Cash flow indicators3. Sales activity measures4. Operational performance5. Marketing effectiveness

Yet most mid-market dashboards emphasise vanity metrics (website visitors, social media followers, email open rates) over performance drivers (customer acquisition cost, lifetime value, cash conversion cycle).

The Fundamental Problem:

Metrics don't manage themselves. Each KPI requires:-Data collection (someone must input/track)-Analysis (someone must interpret)-Action (decisions must change based on metric)-Accountability (someone owns the outcome)

For a 50-person mid-market firm tracking 47 KPIs:- Data collection: ~15 hours/month- Analysis and reporting: ~12 hours/month- Leadership review: ~6 hours/month-Total: 33 hours/month = £2,475 at blended rate of £75/hour

If those 47 KPIs don't drive £2,475/month in better decisions, they're net negative value.

The Five KPI Selection Failures

Failure #1: The Vanity Metric Trap

Vanity metrics: Numbers that look impressive but don't connect to business outcomes.

Examples:

Social Media Followers- Impressive: "We grew to 12,000 LinkedIn followers!"- Reality check: "How many followers converted to customers? How much revenue did social generate?"- Often: Zero measurable business impact

Website Traffic- Impressive: "Traffic up 34% quarter-over-quarter!"- Reality check: "What % became leads? What % of leads became customers?"- Often: Traffic from irrelevant sources (geographic areas you don't serve, job seekers, competitors)

Email Open Rates- Impressive: "28% open rate, above industry average!"- Reality check: "What actions did openers take? Did it drive pipeline?"- Often: People skim subject line, don't engage with content

The Test for Vanity Metrics:

Ask: "If this metric improved 50%, would revenue/profit/customer satisfaction definitely improve?"

  • If yes: Performance metric- If maybe: Investigate whether correlation exists- If no: Vanity metric (drop it)

Failure #2: The Lagging-Only Dashboard

Lagging indicators: Measure outcomes after they've occurred.

Examples:- Monthly revenue- Quarterly profit- Annual customer churn- NPS score

These are important—they tell you how you performed. But they don't tell you why you performed that way or what to do differently.

The Problem:

"Revenue missed target by 12% this month."

Useful information. But now what? The month is over. Revenue is locked in.

The Missing Piece: Leading Indicators

Leading indicators: Measure activities that drive future outcomes.

Examples:

The Relationship:

Leading indicators (activities today) → Lagging indicators (results tomorrow)

If lagging indicators miss target, diagnose using leading indicators: "Revenue down because pipeline coverage dropped to 2.1x and close rate declined from 28% to 22%."

Now you know where to intervene: Build pipeline, fix close rate issues.

Failure #3: The Too-Many-Metrics Problem

Research on decision-making shows: Humans effectively track 5-7 metrics maximum.

Beyond this, metrics blur together. Teams stop internalising them. Dashboards become wallpaper.

Yet mid-market leadership dashboards average 30-50 metrics.

The Consequences:

-Diluted focus: If everything's a priority, nothing is-Ignored metrics: Teams learn which metrics leadership actually cares about (usually 3-5) and ignore the rest-Analysis paralysis: Too much data, can't identify signal from noise-Metric gaming: When held accountable for 15 metrics, people game the easiest ones rather than focusing on value

The Fix:

The 5-3-1 Framework:-5 company-wide metrics everyone tracks-3 department-specific metrics per team-1 individual metric per person (plus company-wide 5)

Total metrics any person tracks: 6 (5 company + 1 personal)

This is cognitively manageable. This drives focus.

Failure #4: The Measurement Without Accountability

"Revenue growth is everyone's responsibility."

Translation: It's nobody's specific responsibility.

The Accountability Principle:

Every tracked metric must have:-One owner (not a committee, one person)-Target performance (what does good look like?)-Review cadence (how often do we assess?)-Consequences (what happens if target missed? exceeded?)

Example: Customer Churn

Poor accountability:- Metric: Annual customer churn- Owner: "Customer Success team"- Target: Not explicitly defined- Review: Mentioned in quarterly board meetings- Consequences: None visible

Strong accountability:- Metric: Monthly customer churn rate- Owner: Sarah (Head of Customer Success)- Target: <3% monthly churn (36% annually)- Review: Weekly CS team review, monthly leadership review- Consequences: Bonus tied to churn performance (20% of variable comp), escalation to CEO if >5% two consecutive months

The Forcing Function:

If you're unwilling to tie someone's compensation or performance review to a metric, it's not important enough to track company-wide. Drop it or make it locally informative only.

Failure #5: The Static Dashboard

Business context changes. Strategy evolves. Metrics should too.

Yet most mid-market dashboards ossify:- "We've always tracked this"- "The board expects to see this metric"- "Our system generates this automatically"

The Quarterly Metric Review:

Every quarter, ask:

For each metric:1.Did we take action based on this metric last quarter?- If no: Why are we tracking it?

2.Did this metric reveal something we didn't know?- If no: It's not providing insight

3.Would we make different decisions without this metric?- If no: Drop it

4.Is there a better proxy for what we're trying to measure?- Evolve measurement approach

The Retirement Process:

When you drop a metric, don't just stop tracking it. Ask:- "Why did we originally track this?"- "Is the underlying concern still valid?"- "If yes, what better metric addresses it?"

This prevents accidentally dropping important things vs. intentionally retiring low-value measurement.

The Strategic KPI Selection Framework

Phase 1: Strategy Clarity (The Foundation)

You cannot select metrics before you know what you're trying to achieve.

The Strategy-to-Metrics Cascade:

Step 1: Define Strategic Priorities (Top 3-5)

Not "everything we're doing." The 3-5 things that, if executed well, would drive disproportionate value.

Example: £42M Professional Services Firm

Strategic Priorities:1. Grow revenue to £55M (31% growth)2. Improve EBITDA margin from 8% to 11%3. Reduce client concentration (no client >10% of revenue)4. Increase repeat revenue from 45% to 60%5. Build scalable delivery model (improve revenue per FTE by 20%)

Step 2: Identify Success Criteria

For each priority, define: "What does success look like, specifically and measurably?"

Example: Priority 1 - Grow Revenue to £55M

Success Criteria:- New client acquisition: 18 new clients (avg. £150K each = £2.7M)- Existing client expansion: Grow top 20 clients by 15% avg. = £3.2M- Geographic expansion: £1.5M from new region- New service line: £1.2M from new offering- Organic growth from existing: Base £42M → £46.4M = £4.4M-Total: £55M

Step 3: Map Metrics to Criteria

What would you measure to know whether you're on track?

For New Client Acquisition (18 clients @ £150K):

Lagging:- New clients signed (target: 18)- Revenue from new clients (target: £2.7M)

Leading:- Pipeline coverage for new client deals (target: 3x)- Sales activities targeting new clients (target: 120 qualified conversations/quarter)- Close rate for new clients (target: 25%)- Average deal size for new clients (target: £150K)

For Existing Client Expansion (£3.2M):

Lagging:- Revenue growth from existing top 20 clients-# of clients with >10% growth year-over-year

Leading:- Account review completion (quarterly reviews with top 20)- Cross-sell pipeline (opportunities to introduce new services)- Client health score (likelihood of expansion)- Adoption rate (% of clients using multiple services)

Step 4: Prioritise to Core Set

You've now identified 30-40 potential metrics across all strategic priorities.

The Prioritisation Exercise:

For each metric, score 1-5 on:-Impact: How directly does this metric connect to strategic priority?-Actionability: Can we take specific actions based on this metric?-Data availability: How easy is it to collect reliably?

Metrics scoring:- 12-15 points: Must track (high impact, actionable, accessible)- 8-11 points: Consider tracking (trade-offs exist)- <8 points: Don't track company-wide (low value relative to effort)

The Final Selection:

Company-Wide KPIs (5 metrics):

1.Revenue: Monthly revenue vs. target (lagging)2.EBITDA Margin %: Monthly EBITDA margin (lagging)3.Pipeline Coverage: Pipeline value / quarterly revenue target (leading)4.Customer Concentration: Revenue % from largest client (lagging)5.Revenue per FTE: Monthly revenue / FTE count (lagging efficiency metric)

These 5 everyone in the company tracks. Discussed weekly in leadership, monthly all-hands.

Department-Specific KPIs (3 per department):

Sales:1. New client pipeline coverage (3x target)2. Close rate (target: 25%)3. Sales activity: Qualified conversations (target: 120/quarter)

Delivery:1. Utilisation rate (target: 78-82%)2. Project margin % (target: >32%)3. Client NPS post-project (target: >50)

Marketing:1. MQLs (Marketing Qualified Leads) generated (target: 60/month)2. MQL → SQL conversion rate (target: 35%)3. Cost per MQL (target: <£400)

Finance/Ops:1. Days Sales Outstanding (target: <45 days)2. Cash conversion cycle (target: <30 days)3. Operational expense ratio (target: <18%)

Phase 2: The Metric Definition Process

Vague metrics create confusion. "Increase revenue" means different things to different people.

The Metric Definition Template:

For each metric, document:

Metric Name: New Client Pipeline Coverage

Definition: Total value of qualified new client opportunities in pipeline / next quarter's new client revenue target

Calculation:- Numerator: Sum of all opportunities in "Qualified" stage or beyond for prospective clients (not existing clients)- Denominator: Next quarter's revenue target from new clients (£675K)

Data Source: Salesforce CRM, "New Business Pipeline" report

Update Frequency: Weekly (updated every Monday)

Owner: Head of Sales (Sarah)

Target: 3.0x (minimum acceptable: 2.5x, exceptional: 4.0x+)

Why It Matters: Leading indicator of new client revenue. Coverage below 2.5x historically predicts missing new client targets. Coverage above 3.5x predicts exceeding targets.

What Actions We Take Based on This:- <2.5x: Increase top-of-funnel marketing, reallocate sales resources to prospecting- 2.5-3.5x: Maintain current activity levels->3.5x: Focus on closing vs. prospecting, improve qualification to focus pipeline

Historical Context: Avg. over past 18 months: 2.8x (ranged from 1.9x to 4.2x)

This level of specificity eliminates:- Interpretation differences (everyone calculates same way)- Data confusion (clear single source of truth)- Action ambiguity (clear triggers for intervention)

Phase 3: The Dashboard Design

The One-Page Dashboard:

Everything critical fits on one screen/page. If leadership can't see full picture in 30 seconds, dashboard is too complex.

The Layout:

Section 1: Company-Wide KPIs (Top Third)- 5 metrics with current value, target, trend (3-month sparkline)- Red/amber/green status (simple visual)- Week-over-week or month-over-month change

Section 2: Department Snapshots (Middle Third)- Each department: 3 metrics, current vs. target- Click-through for details, but summary visible

Section 3: Early Warning Indicators (Bottom Third)- Metrics that predict future problems- Examples: Pipeline coverage, cash runway, customer health score trends- Even if current performance is good, warnings about future risks

The Update Cadence:

Real-time (automated): Revenue, pipeline value, operational metricsDaily: Sales activities, support tickets, website conversionsWeekly: Marketing funnel, project status, cash positionMonthly: Financial metrics (EBITDA, margins), strategic metrics

The Review Cadence:

Daily standup (15 minutes):- Leaders skim dashboard- Flag anomalies only (don't review everything)- Quick decisions on immediate issues

Weekly leadership meeting (60 minutes):- Review all 5 company KPIs in detail- One deep-dive on specific department metrics (rotate)- Address red/amber metrics with action plans

Monthly all-hands (30 minutes):- Present company KPIs with context- Celebrate green metrics- Explain red metrics and action plans- Reinforce connection between team activities and results

Phase 4: The Metric Storytelling

Numbers alone don't drive behaviour. Context and narrative do.

The Metric Narrative Framework:

For each metric, communicate:

1. Current State: "Pipeline coverage is 2.3x target"

2. Context: "This is below our 3.0x target and the lowest we've been in 8 months"

3. Why It Matters: "Historical data shows coverage below 2.5x predicts we'll miss new client revenue by 15-20% next quarter"

4. Root Cause: "Analysis shows: Marketing-generated leads down 32% (marketing campaign pause during website rebuild), sales team focused on closing Q4 deals vs. prospecting"

5. Action Plan: "Marketing relaunching campaigns Nov 1, Sales team dedicating Fridays to prospecting, targeting return to 3.0x coverage by end of November"

6. Accountability: "Sarah (Sales) owns pipeline coverage, will report weekly until target restored"

The Visualisation Principle:

Humans process visual information 60,000x faster than text.

Visualisation Best Practices:

Use:-Line charts for trends over time (revenue monthly progression)-Bar charts for comparisons (department performance vs. target)-Gauges/dials for single metrics with clear target (utilisation rate)-Red/amber/green for quick status (but include numbers too)

Avoid:-Pie charts (hard to compare slices accurately)-3D charts (decorative, harder to read)-Too many colours (creates visual confusion)-Cluttered legends (should be self-evident)

The Common KPI Mistakes (And Fixes)

Mistake #1: Measuring Inputs Instead of Outputs

Input metric: "Sales team made 240 calls this month"Output metric: "Sales team generated 18 qualified opportunities"

Input metrics tempt micromanagement and activity theatre (looking busy vs. being effective).

The Principle: Measure outputs (results) primarily, inputs (activities) secondarily.

Exception: When output metric is lagging and you need leading indicator of whether activities are sufficient.

Example Balance:-Primary: Qualified opportunities generated (output)-Secondary: Calls made (input, to diagnose if opportunities drop)

Mistake #2: Targets Without Rationale

"We need to grow revenue 25% next year."

Why 25%? Why not 15% or 35%?

Random targets demotivate (feel arbitrary) and miss strategic thinking (what's actually possible/necessary?).

Target-Setting Approaches:

Approach 1: Historical Performance + Improvement- "We grew 18% last year. With planned marketing investment and new salesperson, 25% is achievable."

Approach 2: Market Benchmarking- "Top-quartile firms in our sector grow 22-28% (per industry report). We should target 25% to remain competitive."

Approach 3: Strategic Necessity- "To reach £50M revenue in 3 years from current £30M requires 18.6% CAGR. Therefore 25% Year 1 gives buffer for potential Year 2-3 slowdown."

Approach 4: Resource-Constrained- "Current capacity supports £37M revenue. Growing beyond requires hiring 4 additional consultants (£480K investment). Targeting 23% growth to £37M this year, accelerate Year 2."

Any of these creates rationale. Teams understand why target matters and whether it's achievable.

Mistake #3: Ignoring Statistical Variation

Metrics fluctuate randomly. Not every change is signal (meaningful) vs. noise (random variation).

Example:

Monthly revenue for 12 months: £3.2M, £3.4M, £3.1M, £3.5M, £3.3M, £3.6M, £3.2M, £3.4M, £3.7M, £3.3M, £3.5M, £3.4M

Average: £3.38MStandard deviation: £0.18M

Month 13: £3.1M

Panic reaction: "Revenue dropped 12% month-over-month! Crisis!"

Statistical reality: £3.1M is within normal variation (only 1.5 standard deviations below mean). This is noise, not signal.

The Fix: Control Charts

Plot metric over time with:-Mean (average)-Upper control limit (mean + 2 or 3 standard deviations)-Lower control limit (mean - 2 or 3 standard deviations)

Only react when metric exceeds control limits (signal) vs. fluctuates within limits (noise).

This prevents:-Over-reacting to normal variation-Under-reacting to genuine shifts

Mistake #4: Conflicting Metrics

Sales compensated on revenue. Delivery compensated on project margin.

Result: Sales sells low-margin deals (maximises revenue, kills margin). Delivery refuses to accept projects (protects margin, limits revenue).

The Principle: Metrics across functions must align to company goals, not create internal competition.

The Fix:

Company Goal: Grow revenue whilst maintaining >30% gross margin

Aligned Metrics:-Sales: Revenue growth + weighted towards deals >32% projected margin-Delivery: Utilisation rate + client NPS + project margin maintenance

Both functions incentivised to work together: Sales brings right deals, Delivery executes profitably.

Mistake #5: Metrics That Drive Wrong Behaviour

Call centre example:-Metric: Average call duration (target: <4 minutes)-Intent: Improve efficiency-Actual behaviour: Agents rush calls, don't solve problems, create repeat calls-Result: Efficiency metric improves, customer satisfaction plummets

The Balancing Metric:

Every efficiency metric needs a quality counterbalance.

Balanced Approach:-Efficiency metric: Average call duration <4 minutes-Quality metric: First-call resolution >80%-Satisfaction metric: Customer satisfaction score >4.2/5

Now agents can't game efficiency at expense of quality.

The KPI Implementation Roadmap

Month 1: Strategy Clarity & Metric Selection- Define strategic priorities (top 3-5)- Map success criteria- Identify potential metrics (30-40)- Prioritise to core set (5 company-wide + 3 per department)- Document metric definitions

The philosophical question: Do you manage by data or by intuition?

The strategic approach: Data-informed intuition.

Use metrics to:- Identify patterns you'd miss intuitively- Validate (or challenge) gut instinct- Create shared language for discussing performance- Enable delegation (others can make good decisions with data)

But preserve space for:- Contextual judgment (metrics don't capture everything)- Strategic pivots (when market changes, metrics lag)- Qualitative factors (culture, morale, innovation)

The KPI Discipline:

Most mid-market firms fail at measurement not because they choose wrong metrics, but because they don't commit to using metrics consistently.

The Commitment Required:

-Weekly leadership discipline: Review metrics, discuss variances, make decisions-Metric accountability: Tie compensation/performance reviews to metric performance-Quarterly evolution: Retire metrics that don't drive decisions, add ones that address emerging needs-Communication cadence: Share metrics with broader team, explain what they mean and why they matter

This isn't a one-time dashboard project. It's an ongoing management practice.

Your competitors are making decisions with incomplete information, chasing vanity metrics, or drowning in unactionable data.

The opportunity belongs to those who build disciplined measurement systems—small set of metrics that genuinely drive performance, reviewed consistently, acted upon promptly.

The choice: Continue drowning in data whilst starving for insight, or embrace focused measurement that drives focused execution.
